Vendor lock-in usually doesn't feel like a trap when you walk into it. It tends to feel like a good decision: a platform that saves time, an API that handles something you don't want to build, a tool your team gets productive with quickly. The lock-in part only becomes obvious later, when your requirements change, the pricing shifts, or you realize that the thing you've built can only exist inside someone else's system.

This post is about recognizing the trap before you're in it, and making choices that don't leave you dependent on a single vendor's decisions.

Vendor lock-in is when switching away from a tool, platform, or service becomes so costly that you effectively can't do it, even when the vendor's direction, pricing, or reliability is no longer working for you.

The cost isn't always financial. Sometimes it's the engineering time required to rebuild what you've built on top of the vendor's proprietary model. Sometimes it's the data migration burden. Sometimes it's the organizational inertia of retraining a team. The common thread is that you're no longer making a free choice about your tooling. You're staying because leaving is too expensive.

This happens across almost every layer of a software stack: cloud infrastructure, low-code platforms, databases, analytics services, payment providers, authentication systems, and more. Each one has its own flavor of lock-in, but the underlying dynamic is the same.

Why It's Getting Worse

The SaaS explosion over the last decade made it easier than ever to adopt new tools quickly. Most services offer a generous free tier or a convincing trial period. Adding a new API or platform to your stack takes an afternoon, not a procurement cycle.

The flip side of that ease of adoption is that lock-in is also easier to accumulate. A team that moves fast and adopts new tools aggressively can end up with a stack full of dependencies that are individually fine but collectively difficult to change.

AI tools are accelerating this in new ways. As AI-powered platforms get embedded into internal workflows, generating code, managing data pipelines, running agents, the dependencies become harder to see because they're deeper in the system. Switching out an AI vendor often means changing not just an API call but the fundamental way your team's workflows operate.

The Most Common Lock-in Patterns

Platform lock-in is what most people think of first. Low-code tools like Retool, Bubble, and Webflow let you build applications inside their environment, but what you build can't be moved to another environment without rebuilding. Your app is expressed in their data model, runs on their runtime, and depends on their continued existence and pricing decisions. Cloud infrastructure lock-in happens when you build heavily on proprietary cloud services: AWS Lambda with its specific event model, Google Cloud Spanner, Azure-specific identity systems, or any other service that has no direct equivalent on another major cloud provider. The individual services are often excellent, but deep adoption makes cloud migration extremely difficult. Many companies that talk about multi-cloud strategy are actually still tightly coupled to one provider under the surface.

Data format and API lock-in is subtler. If your data is stored in a proprietary format or structured around a vendor-specific API, moving it requires transformation work. This is common with analytics platforms, CMS tools, and some database providers. The data is technically yours, but getting it out in a usable form is non-trivial.

Authentication and identity lock-in tends to be underestimated. Auth systems touch every other part of your product. What does the exit path look like? If you adopt this tool and decide to leave in two years, what does that involve? If the answer is vague or alarming, that's useful information before you start. Vendors won't always give you a straight answer, but looking at community forums and migration stories from other companies often reveals more.

Does your work product exist outside the platform? A codebase in a git repo, a database you control, a configuration file in your own infrastructure — these are things that exist independently of any vendor. If what you're building only exists as configuration inside a platform, you're building on rented land.

What happens when the pricing changes? Not if, when. Startups burn through venture capital and have to raise prices when they pursue profitability. Enterprise products get acquired and reprice. Services that look cheap at small scale get expensive as you grow. Thinking through the pricing ceiling at your expected scale is worth a few minutes before you commit.

Open Standards and Portability

One of the most reliable ways to limit lock-in is to build on open standards wherever you can.

Open standards exist at every layer of the stack. HTTP and REST rather than proprietary communication protocols. PostgreSQL rather than a database with no open equivalent. JWT for authentication tokens rather than opaque session identifiers only the vendor can decode. Markdown rather than a proprietary document format. These choices don't eliminate all switching costs, but they dramatically reduce them because your data and your code speak a language the rest of the world can understand.

Not because it's inherently better engineered, but because the standards it's built on are public, the format your data is stored in is documented, and there's no single company whose continued existence your system depends on.

Code Ownership as Risk Management

If you build an internal tool on a low-code platform, you don't own the code. You own the configuration, the data it manages, and the business logic you expressed in the platform's proprietary scripting system. But the actual application, the thing that makes the tool work, is owned and operated by the vendor.

Source code ownership is worth thinking about as a form of risk management rather than just a philosophical preference. A codebase you own can be deployed anywhere, modified by any developer you hire, forked if the original framework is abandoned, and updated on your schedule rather than the vendor's. That's a form of operational resilience that a platform-hosted tool fundamentally can't provide.

The lock-in cost is real but manageable. And the alternative — building your own payment processing — isn't realistically better.

Similarly, choosing a major cloud provider means accepting some degree of lock-in. The question isn't whether any lock-in exists but whether the operational risk is proportionate. For most companies, the pragmatic answer is to use proprietary cloud services for commodity infrastructure (compute, storage, CDN) but be more careful about proprietary services for core business logic and data.

The lens to apply is: what's the worst case if this vendor disappears or becomes unusable? For a payments API, you'd need to migrate card data and integration code — unpleasant but survivable. For a low-code platform that runs your entire operations workflow, the worst case is much more disruptive.

Practical Steps to Reduce Lock-in

These don't require a complete architectural overhaul. Small, consistent decisions compound over time.

Keep your data in formats you control. Even when using a SaaS tool, make sure your important data is regularly exported to formats you can use elsewhere — CSV, JSON, SQL dumps. Bonus points if your critical data also lives in a database you own, with the SaaS tool just providing a UI on top of it.

Prefer libraries and frameworks over platforms. A library like React or a framework like Refine can be updated, forked, or replaced. A platform is a harder dependency because the abstraction it provides often extends to hosting and runtime, not just code.

Design APIs and integrations at the boundary. When you integrate with an external service, build an abstraction layer rather than writing vendor-specific code throughout your application. If the vendor changes its API or you need to swap it out, you change the abstraction layer, not dozens of call sites. This is standard good software design, but it's especially valuable for managing lock-in.

Know your single points of failure. A tool that only ten people use is a different risk than one that 200 people depend on every day to do their jobs. The more load-bearing a dependency is, the more the lock-in matters.

Evaluate vendors on exit path, not just onboarding. Vendors invest heavily in making it easy to start. They're less forthcoming about what leaving looks like. Specifically asking "what does migration away from your platform look like?" in a vendor conversation is a reasonable thing to do, and their answer tells you something.

No. Some lock-in is a pragmatic tradeoff for speed, capability, or cost. The goal isn't to eliminate all outside dependencies, which would be impractical, but to be thoughtful about which dependencies carry high switching costs and whether those costs are worth it.

What's the biggest source of vendor lock-in most teams don't notice until too late?

Internal tooling platforms.
